Let’s be clear about this. A data team shipping dashboards that nobody reads is worth nothing. It doesn’t matter how clean the pipelines are, how robust the models look, or how many decimal places the metrics carry. If nobody looks, none of it exists.

This is the perfect-map trap. You refine it, keep it fresh, sometimes getting it wrong along the way, polish the legend, and meanwhile the territory shifts without you.

Rigor, as most data teams practice it, is not excellence but comfortable procrastination.

Stabilizing a pipeline, documenting a model or shipping a dashboard produces a measurable deliverable. It feels safe and fits neatly into a performance review, but it sidesteps the only question that matters. Did anyone learn something they didn’t know yesterday? Last week? Last month?

Most of the time, the answer is simply no.

The myopia of exploitation

James March, one of the most influential social science thinkers of the twentieth century, named this mechanism in 1991 in his paper “Exploration and Exploitation in Organizational Learning”. He called it the myopia of exploitation.

Organizations drift toward what produces visible, immediate results. Every dashboard shipped reinforces the belief that value lives in the dashboard. Every pipeline stabilized justifies the next one, and the loop closes.

Exploration, the kind born from surprise and uncomfortable discovery, gets crowded out in silence. The organization never decides to stop looking. It just forgets, too quickly and too confidently, that it could and should keep doing so.

The trap is insidious because it holds through a visibility gap. A shipped pipeline is a closed ticket. A suspicious correlation explored for two days and then discarded? In a sprint review, that is almost always “wasted” time.

Exploitation produces evidence of itself, while exploration only does so in hindsight, once it has already paid off.

So teams keep mapping, compulsively.

The territory shifted under the map

Yet the territory has shifted under the map.

In 2026, with the rise of AI, the cost of producing an insight is approaching zero. What used to take a week of investigation now takes minutes at best, and the old excuse (“we don’t have time, we have pipelines to maintain”) no longer holds.

The time spent on exploitation tasks (pipelines, data quality, modeling) is also trending toward zero.

When insight was scarce and expensive, upstream rigor was an economic necessity. When it’s abundant and cheap, rigor moves downstream. You don’t verify before searching anymore, you verify after finding.

An imperfect correlation that opens an unexpected lead creates more value than a flawless model confirming what everyone already knew. For an analyst trained to hunt down biases and artifacts, accepting this feels like heresy, because the better the cartographer, the harder it is to walk without a map.

But abundance changes the game. You can generate fifty hypotheses in under an hour. Forty-five of them will be noise, and five will open territories no dashboard could have mapped.

They were in no backlog, no roadmap and no question raised by a stakeholder in a meeting.

The hypothesis editor

A new role is emerging for data teams, that of a value hunter.

The analyst will no longer produce the insight. They will receive fifty and sort through them, going from researcher to hypothesis editor, producing the value everyone has been chasing.

Their most important responsibility, and their most thankless one, will be to judge, to cut and to dare say no. Saying “this correlation is tempting but it’s an artifact” takes more competence than finding it, because any AI agent can now explore without breaking a sweat.

Only a human who knows the domain, the biases and the composition traps can say that it doesn’t hold.

I’m convinced that this role doesn’t exist anywhere today. That there is a gap to fill, an incredible opportunity to seize.

Yet as long as data teams are evaluated on pipeline uptime and dashboard freshness, they will remain prisoners of exploitation. They will keep perfecting maps of territories they never explore.

Worse, it will be tempting to assume that business stakeholders are best positioned to take on this new responsibility. Many data teams will likely shrink on this belief alone.

Organizational slack

But March had a solution.

Uncomfortable but well-documented, he saw organizational slack as the answer to the problem at hand. Unallocated time, unjustifiable time, dedicated to exploration with no guaranteed return. Some high-performing organizations tolerate this apparent inefficiency, while the rest optimize what they can, until they go extinct.

Slack is expensive precisely because it produces nothing reportable. That’s its condition, not its flaw.

This will push toward building (or rebuilding) more fluid organizations, likely less constrained by management theory. A topic that brings us back to the impact some are already seeing from AI applied to tech.

But let’s return to our subject. One question remains that I will avoid addressing in this article.

Telling data teams “explore instead of mapping” is easy and comfortable.

But the real territory, the one nobody maps, remains a jungle where you can easily get lost. What will happen when the explorer gets it wrong? When they kill the right signal and keep the wrong one?

The terrain won’t forgive.

And exploration carries a cost that exploitation never did, the cost of not knowing whether you were right until it’s too late.
